What was signed, word for word
The release published by World Triathlon on Wednesday 28 October 2026 speaks of a "term sheet", a memorandum that sets out the main lines of a strategic partnership. A "Long Form Agreement", the full contract, is to follow and will set the operational framework, governance and commercial terms. In other words, the architecture is public, the clauses are not yet.
The text lays down five principles:
- Hybrid racing becomes a recognised World Triathlon discipline, alongside duathlon, aquathlon, winter triathlon and, since October 2025, swimrun.
- Three formats are defined, all "sanctioned and governed" by World Triathlon and "jointly developed" with HYROX: Ultimate, Fast and Ultra.
- HYROX becomes the exclusive operator of the official World, Continental and National Championships for elite athletes in the Ultimate format, folded into its existing elite structure.
- National federations, more than 177 members, gain the right to host hybrid racing events in all three formats, including national championships for age-group athletes.
- The roadmap targets the Multi-Sport Games first, then, as the "ultimate ambition", inclusion in the Olympic and Paralympic Games.
« Hybrid racing is no longer just a global fitness movement, it is officially on the road to the Olympics. »
Antonio F. Arimany, President of World Triathlon, calls hybrid racing "a natural evolution for our movement" and presents the agreement as "the result of a full year of dedicated work". Moritz Fürste, co-founder, CMO and two-time Olympic field hockey champion with Germany, speaks of a sport that "started in a German exhibition hall" and now fills "arenas across six continents", and promises to "pave the way for an entire generation of hybrid racers to chase their own Olympic dream".
A note on vocabulary. The federation recognised the discipline as "Fitness Racing" in October 2025, then renamed it "Hyathlon" in February 2026, judging the first term too broad. The 28 October release uses neither: it says "Hybrid Racing" throughout. Three names in thirteen months for the same thing is the sign of a discipline still defining itself, and probably of a negotiation over the brand itself.
The three formats: Ultimate, Fast, Ultra
The Ultimate format "mirrors HYROX's existing competition structure": eight 1 km running segments, each followed by a standardised functional station (1,000 m SkiErg, 50 m sled push, 50 m sled pull, 80 m burpee broad jumps, 1,000 m row, 200 m farmers carry, 100 m sandbag lunges, 100 wall balls), indoors, on a course identical from one city to the next. It is the race hundreds of thousands of people already know, and the one whose elite championships HYROX keeps.
The Fast format is described as "shorter and higher-intensity". The Ultra format as "longer and endurance-based". No distances, station lists or target durations have been published. English-language trade press reads two familiar triathlon logics into them: Fast would play the role of the sprint, an entry point for gym members and parkrun runners, where a first Ultimate race often takes beginners 1.5 to 3 hours; Ultra would target long-distance triathletes looking for a winter goal. These are hypotheses, not rulebooks.
Two points matter for athletes:
- All three formats are open to national federations. A federation can therefore stage an Ultimate event on the HYROX format, without HYROX, as long as it stays outside the reserved elite perimeter.
- Standardisation is the price of recognition. Until now, rules, station judging and rankings belonged to the brand. A federation discipline means a federation technical rulebook, a body of officials, normalised age classes and, eventually, results comparable between a HYROX event and a federation race. None of this exists yet for hybrid racing.
Who does what: a two-tier governance
The agreement draws a clear line between two worlds.
World Triathlon and its 177 federations
- Role
- Sanctions and governs the discipline, three formats
- Events
- Local and national events, age-group national championships, in all three formats
- Commercial circuit
- Spanish Hyatlón, future federation circuits
- Horizon
- Multi-Sport Games, then an Olympic and Paralympic bid
HYROX
- Role
- Develops the formats with the federation, operates the elite summit
- Events
- Elite World, Continental and National Championships, Ultimate format, exclusively
- Commercial circuit
- The current HYROX circuit, unchanged (more than 100 stops per season)
- Horizon
- Same, carried by the federation
This split raises a question the term sheet does not settle: who is national champion? The text reserves the elite national championships in Ultimate for HYROX and opens age-group national championships to federations. In a country like France, where the title of "champion de France" is regulated by law, the line between the two titles will have to be written down in black and white.
The other big unknown is revenue sharing. Licences, hosting rights, discipline sponsorship, fees on federation events using the Ultimate format: all of it belongs to the full contract, which is not public. A Spanish analysis of the deal sums up the stakes: Olympic recognition would go to the discipline, not to the HYROX brand. HYROX's interest is therefore that the discipline remains, in practice, synonymous with its race.
A year in the making: the full timeline
The 28 October announcement is not a bolt from the blue. It is the end point of a sequence that can be followed step by step.
- 2017First HYROX race in Hamburg, 650 participants. The founders, Christian Toetzke and Moritz Fürste, come from triathlon: Toetzke's previous company organised the Hamburg triathlon and launched the World Triathlon Series.
- December 2019Infront Sports & Media (Wanda group) invests in HYROX.
- October 2022Infront becomes majority shareholder during the international expansion phase.
- October 2024World Triathlon signs a 12-year partnership with the PTO: the T100 becomes the official long-distance circuit. First sign of a federation opening up to private operators.
- 18 October 2025Wollongong Congress (Australia), 112 federations represented: "Fitness Racing", "the format developed and pioneered by the HYROX brand", and swimrun are approved as new disciplines "by an overwhelming majority". First congress under President Antonio Arimany.
- December 2025World Triathlon announces the Triathlon World Tour, launching in 2027, with a target of about a hundred events a year.
- February 2026The discipline is renamed "Hyathlon".
- April 2026HYROX signs a three-year exclusive global deal with Amazfit.
- 18-21 June 2026HYROX World Championships in Stockholm.
- 8 September 2026Infront sells its majority stake to a consortium led by L Catterton (the LVMH and Catterton fund), with WndrCo and the two founders, who regain majority ownership. Bloomberg reports a valuation of about €600 million, not confirmed by the parties. Toetzke immediately says priorities will be "firmly focused on our Olympic aspirations".
- 23 September 2026Sanxenxo Congress (Spain): amendments to the World Triathlon constitution following an independent governance review.
- 10-11 October 2026First stop of the Spanish federation's Hyatlón circuit in Madrid: a national federation is already staging hybrid racing without HYROX.
- 28 October 2026World Triathlon – HYROX term sheet announced.
- 29 October 2026The Telegraph and BBC Sport report the anger of British triathletes.
- December 2026The IOC announces which incumbent disciplines are automatically carried over for Brisbane 2032 and which enter the "comparison phase" with new proposals.
- April 2027147th IOC Session in Punta Cana: final Brisbane 2032 programme.
- 10-13 June 2027HYROX World Championships in Hong Kong.
- 19-29 July 2029World Games in Karlsruhe, 36 sports and 62 disciplines: duathlon is on the programme, hybrid racing is not.
Why HYROX needs a federation
HYROX does not need the federation to grow. The organiser's and its former shareholder's figures speak for themselves.
| Indicator | Value | Who says so |
|---|---|---|
| Participants, 2025/26 season | 1.4 to 1.5 million | Infront; HYROX |
| Participants, 2026/27 season (projection) | more than 2 million, across 105 stops | HYROX |
| Spectators, 2025/26 season | 1.5 million | Infront |
| Revenue 2025 | about €135 million | fitness trade press |
| EBITDA 2025 | about €30 million (roughly 20% margin) | fitness trade press |
| Revenue 2026 (forecast) | close to €300 million | fitness trade press |
| Valuation (September 2026) | about €600 million, nearly 20 times 2025 EBITDA | Bloomberg, unconfirmed |
So why place itself under a federation? For three reasons the founders have never hidden.
The only door to the Games. The Olympic Charter opens the programme only to disciplines governed by a recognised international federation that complies with the Charter, the World Anti-Doping Code and the code on the prevention of competition manipulation. A private company, however large, cannot apply. HYROX already had its own anti-doping code, modelled on WADA and German NADA standards; what it lacked was the institution. World Triathlon, an Olympic sport since Sydney 2000, ticks every box.
Becoming the standard, not one brand among others. Toetzke likes to compare hybrid racing's future to the marathon: a universal discipline, and one flagship race everyone recognises, New York. With DEKA (Spartan group) and ATHX (backed by adidas) in the same space, being the reference for the Ultimate format written into a federation rulebook is an advantage no one can copy. The symmetrical trap exists: once the format belongs to the federation, any national federation can stage it.
Reassuring the new shareholders. Growth at 20 times EBITDA needs a long-term story. The Olympic trajectory, national championships in 177 countries and athletes racing in their national colours are that story. The calendar confirms it: the sale to L Catterton (8 September) and the term sheet with World Triathlon (28 October) are seven weeks apart.
The risk, flagged by the financial press, comes down to one word: fad. CrossFit had a comparable rise before levelling off. A federation, national rankings and selections are also a way to anchor the practice beyond the novelty effect.
Why World Triathlon needs hybrid racing
The federation has its own reasons, and they are economic first.
One audience ageing, another exploding. Triathlon's core participants are over 40. The over-40s are also the fastest-growing age bracket in HYROX races. The two practices share running, physical preparation, wave starts and a culture of the clock. The overlap is real.
Fragile national federations. The British example is documented: British Triathlon posted a deficit of about £239,000 in its last financial year, with about 120,000 people racing a triathlon in the UK but only 28,586 members; the same year, 112 events were cancelled against 71 created. For a federation, hybrid racing is a second product to sell to participants who already pay entry fees, and a federation event implies a licence, annual or day.
A deliberate strategy of opening to private operators. Since Antonio Arimany took office, World Triathlon has signed with the PTO (T100), launched the Triathlon World Tour and had its governance reviewed by independent experts. A 2026-2029 strategic plan presented in Wollongong speaks of "sustainable growth of triathlon and multisport" and "exploring new opportunities". Hybrid racing is the most visible of them. Facing private operators such as Ironman or Challenge Family, the federation is widening its territory.
The Spanish example proves it can be done. In 2026 the Spanish federation launched its own "Hyatlón" circuit, with a title sponsor and stops in Madrid (10-11 October), La Nucía (24-25 October), Las Palmas, and a final in Zaragoza on 28 November. Even before the agreement, a national federation had therefore staged hybrid racing under a federation banner, with its own rules and rankings. That is exactly the model the term sheet generalises.
The Games: what the IOC calendar really says
This is where the partners' communication runs ahead of the facts. Let us take it step by step.
What is secured. Hybrid racing is now a discipline of an Olympic federation. That is a necessary condition, and it is met. It is in no way a sufficient one: dozens of disciplines governed by recognised federations are not at the Games.
Los Angeles 2028 is out of reach. The programme has been closed since 2023, and every source, HYROX included, admits it.
Brisbane 2032: a very narrow window. The IOC has adopted a new method, by discipline rather than by sport. At its Dakar meeting in early November 2026, the Executive Board set the calendar: in December 2026 it announces which incumbent disciplines are automatically carried over and which enter a "combined comparison phase" with proposed new disciplines; in April 2027 the 147th Session, in Punta Cana, settles the final programme. The Brisbane organising committee keeps the option of proposing up to four additional disciplines tied to existing Queensland venues, within the 10,500-athlete cap. The contenders named by the Australian press are surf lifesaving, netball, rugby league, lawn bowls and cricket. Not hybrid racing.
The intermediate step: the Multi-Sport Games. The term sheet makes them the first rung. Precision matters here: the 2029 World Games in Karlsruhe, Germany, published their programme on 3 September 2026, 36 sports and 62 disciplines, and hybrid racing is not on it. A first appearance at a Multi-Sport Games is therefore, at best, several years away.
The Paralympic question. Both partners systematically cite the Paralympic Games. HYROX already offers adaptive divisions; paratriathlon has been on the Paralympic programme since Rio 2016. Recognition by the International Paralympic Committee follows a procedure distinct from the IOC's, and neither organisation has detailed that path.
For a discipline whose full contract is unsigned, two of whose three formats have no rulebook, and which has never staged a championship under a federation banner, entering a comparison phase that opens in December 2026 would be a feat. HYROX's own chief executive has spoken of "2032 and 2036". Read coldly, Brisbane 2032 is the communication target, 2036 the realistic horizon, and nothing is guaranteed for either edition.
The triathletes' revolt
This was the surprise of the announcement: it was not HYROX's competitors who reacted, but the athletes of the host federation.
Alex Yee, Olympic triathlon champion at Paris 2024, polled his roughly 227,000 Instagram followers: within hours, 82% of respondents were against. Max Stapley, a member of the British team on the world circuit, first reacted in one word, then expanded to The Telegraph and the BBC.
« Our biggest concern is that they're not just here to take part, they're here to take over. There's no swimming, there's no biking, it's indoors. »
Sophie Evans, a British triathlete, says she was "blindsided" rather than opposed. Roksana Słupek, the Polish European champion, asks the question that sums up the unease: "What's the benefit for us, for triathlon? It's nothing against HYROX." Sam Dickinson, Olympic relay bronze medallist, is more measured: the logic of a participation sport under a multisport roof makes sense, "but it's early days, we don't have any of the bread and butter".
Stapley regrets learning the news on social media and fears sponsors will follow hybrid racers, who get more television exposure. World Triathlon replied that the partnership had been approved by its Executive Board, where elected representatives of the Athletes' Committee sit, and that "triathlon is, and will remain, at the heart of everything we do". British Triathlon said it was waiting for more detail.
These reactions should be taken for what they are: those of elite athletes in a sport that feels it is competing for attention, money and, eventually, for a place at the Games under an athlete cap. They say little about hybrid racing itself and a great deal about the state of professional triathlon.
Precedents: what other sports teach us
The agreement is not a first. Three precedents shed light on what may happen.
Modern pentathlon and obstacle racing. In 2022 the UIPM, the international modern pentathlon federation, chose obstacle racing from more than 60 proposals to replace riding. The IOC confirmed the new event for Los Angeles 2028 on 16 October 2023. It took eighteen months between the federation's choice and the IOC's decision, for a discipline that replaced an existing event in a sport already on the programme. Hybrid racing would be an addition.
The PTO and the T100. In October 2024 World Triathlon recognised the private T100 circuit as its official long-distance circuit for twelve years. The model is the same: the federation governs, the private operator runs an elite series. Two years on, no major governance problem has been made public, and that deal served as the template for the HYROX term sheet.
Surfing, climbing, skateboarding. Three practices born outside the Olympic movement, built around private circuits and brands, which entered the Games at Tokyo 2020 through their international federations, sometimes at the cost of anti-doping agreements negotiated with the professional tours. In each case the federation had to prove it really controlled the rules, selections and anti-doping of the elite. That is precisely what the full HYROX – World Triathlon contract will have to demonstrate.
And in France?
The French Triathlon Federation (FFTri) is a member of World Triathlon: the term sheet therefore gives it the right to host hybrid racing events in all three formats, including age-group national championships. The FFTri has published no reaction to date.
One point of French law changes everything. In France, a single federation per discipline receives a delegation from the sports minister (article L131-14 of the Sports Code), and only delegated federations may award the title of "champion de France" (article L131-17). The FFTri has held the swimrun delegation since 2017; it does not hold one for fitness racing or hybrid racing, and no federation holds it today. Three consequences:
- The FFTri can stage hybrid racing events and a federation circuit right away, like the Spanish federation, and award a federal champion title followed by its name, as any approved federation may (article L131-18); but not, as things stand, the title of "champion de France".
- A delegation request is the logical next step. The ministry will examine it, and other federations could position themselves: the French Athletics Federation, which holds the running delegation, or the strength and fitness federations.
- In the meantime, the independent hybrid races organised by French gyms, dozens of them each season, remain outside any federation framework, as before.
For the HYROX circuit, nothing changes in France in the short term. The 2026/27 season is set: Bordeaux (30 September - 4 October), Nice (29 October - 1 November), Paris Porte de Versailles (12-20 December), Toulouse (3-7 February 2027), Paris Grand Palais (8-12 April 2027), Lyon (12-16 May 2027), the last qualifying race before the Hong Kong World Championships. None of these stops carries a federation label, and no licence is required. Dates and entries are on the race map.
What it changes for you: athlete, gym, coach, organiser
If you race in an age group
Nothing changes for your entries, your bib and your preparation on the HYROX circuit. In the medium term, two likely novelties: federation events, potentially cheaper, run by national federations, and age-group national championships that will require a licence or a competition pass. Mutual recognition of rankings between the HYROX circuit and federation events is not defined. A shorter format, Fast, could become the entry point many beginners have been waiting for.
If you are aiming for the elite
This is where the change is deepest. The elite championships stay with HYROX, but under federation sanction: expect a federation technical rulebook, a federation-level anti-doping programme, with out-of-competition testing and whereabouts for top athletes, and the emergence of national selections. Racing in your country's colours is the promise of the deal. The price is a framework far more constraining than that of a private series.
If you run a gym
HYROX's network of affiliated gyms remains one of its assets. A national federation staging events will need training venues, clubs and judges. Gyms that already prepare athletes for hybrid racing are the natural candidates to become federation clubs, with everything that implies: licences, qualified coaching, federation insurance.
If you are a coach
Standardised rules and age classes, if they materialise, make results comparable from one event to the next and open the way to reliable national rankings. That is an opportunity for targeted preparation. The Ultra format, if it comes to life, will create a need for endurance preparation that few hybrid racing coaches master today.
If you organise an independent hybrid race
The term sheet does not concern you directly and forbids you nothing. It does create a new path: an event organised with a national federation, in one of the three formats, becomes a sanctioned event, with officials, a rulebook and a federation ranking. For some organisers that is a quality label to earn; for others, subsidised competition. The market for independent hybrid races, alongside the HYROX circuit, is about to structure itself.
What we know, what we don't, what we are watching
What we know
- A term sheet was signed and announced on 28 October 2026.
- Hybrid racing is a World Triathlon discipline, in three formats.
- HYROX exclusively operates the elite championships of the Ultimate format.
- The 177 national federations may host events in all three formats.
- The ambition is Olympic and Paralympic, via the Multi-Sport Games.
What we don't know
- The content of the full contract: revenue sharing, duration, ownership of the format.
- The distances and stations of the Fast and Ultra formats.
- The technical rulebook, the body of officials, the applicable anti-doping programme.
- The discipline's final name: Hybrid Racing, Hyathlon or something else.
- How elite national champion (HYROX) and age-group national champion (federation) fit together.
- The position of national federations, including the FFTri, and the delegation question in France.
- The reaction of the other series, DEKA and ATHX, effectively shut out of the elite perimeter.
What we are watching
- December 2026: the IOC list of disciplines in the comparison phase for Brisbane 2032.
- The signing of the full contract and whatever is published of it.
- The first age-group national championship held by a federation under this framework.
- April 2027: the IOC Session in Punta Cana.
- Any delegation request filed with the French sports ministry.
Frequently asked questions
Has HYROX racing become an Olympic sport?
No. It has become a discipline recognised by an Olympic federation, World Triathlon. That is a necessary condition for aspiring to the Games, not an admission: dozens of disciplines governed by recognised federations are not on the Olympic programme.
Does HYROX now belong to World Triathlon?
No. HYROX remains a private company, majority-owned by its founders alongside L Catterton and WndrCo. World Triathlon governs the discipline; HYROX runs its circuit and the elite championships.
Do I need a triathlon licence to race a HYROX event?
No, nothing changes on the HYROX circuit. A licence or competition pass will probably become necessary for future federation events and age-group national championships, depending on each federation's rules.
What are the Fast and Ultra formats?
A shorter, higher-intensity format and a long endurance format, to be jointly developed by World Triathlon and HYROX. At the date of the agreement, no distances or station lists had been published.
When could hybrid racing be at the Games?
Not at Los Angeles 2028, whose programme has been closed since 2023. The IOC will settle the Brisbane 2032 programme in April 2027; hybrid racing is not among the additional disciplines named at this stage, nor on the 2029 World Games programme.
What does it change for independent hybrid races?
Nothing immediate. The agreement creates a path towards events sanctioned by a national federation, in one of the three formats, for organisers who want it.
The Fast and Ultra formats, the full contract and the Olympic calendar will be updated as official announcements are made; the last update date is shown under the title.
HyCoach is independent of HYROX and World Triathlon and is affiliated with neither organisation.
